My question really is on the shipping with btcpay.
Is there a way to automate this similar to how Shopify does it? My concern is way overcharging or undercharging.
You can easily integrate BTCPay with Shopify, WooCommerce, and other platform, that should be able to make automate shipping possible.
I recommend reading documentations on BTCPay website, and checking out examples from other websites that use it, but you can customize it anyway you like.

What do you mean? As I understood, you charge shipping according to distance, the nearer someone is to your store, the lower the price is and it grows when you have to deliver further. You should easily be able to have flexible shipping prices with the help of some WordPress plugins. Then btcpayserver should be able to convert $ shipping price into USD automatically. If it can't do that, then my best guess is that you'll have to hire a WordPress developer, probably from a 3rd world country and they'll do their job well at a low rate compared to western prices.

Yes, this can be done using btcpayserver. if you do not have any experience, it is better to use paid bitcoin payment proceesors such as Coinbase Commerce[1].
But in general, the cryptocurrency part is integrating them with the site’s payment system, meaning that your site will work normally and btcpayserver will handle the payments part, re-payment, overpaid < underpaid.

Do you mean automatically add shipping cost based on customer's address[1]? If so, you probably need to adjust invoice amount manually[2] where you need to make the mapping (between region/country and shipping cost) manually[3].

I have a long history of doing merchandise and products development.
When I look around, I think Bitcoin merch is still not at where it can be.
It will be with premium products that you want to keep for decades.
